The Northern Hatchery Initiative
Build the Northern Province’s first cutting-edge, biosecure Shrimp & Fish Hatchery at our Poonakary facility.
The Problem
Currently, Northern farms must transport Post-Larvae (PL) and fingerlings from hatcheries in the South/West — an 8+ hour journey causing extreme transport stress and high mortality.
Action Plan
- Import Specific Pathogen Free (SPF) Broodstock
- Construct indoor maturation, spawning, and larval rearing facility
- Install UV/Ozone water filtration systems
Key Milestones
- Achieve 100% self-reliance on seeds
- Create a profitable secondary revenue stream selling acclimatized PL/fingerlings to farmers across Kilinochchi and Jaffna districts
Export-Grade Processing & Cold Chain
Transition from raw material supplier to ‘Value-Added’ seafood manufacturer.
Action Plan
- Construct EU/FDA-compliant processing plant adjacent to the farm
- Install Blast Freezers and IQF spiral freezers
- Set up automated grading and peeling lines

- Process seafood within hours of harvest at source, locking in peak freshness
- Bypass middlemen and increase profit margins by up to 40%
The Jaffna Lagoon Out-Grower Network
Penetrate international markets and expand production through community empowerment.
Action Plan
- Launch the Out-grower Scheme — provide local families with seeds, feed, and training
- Guarantee buy-back of harvest for processing in our plant
- Secure BAP and ASC certifications
